The Space Between Hovering and Disappearing

The move out of hovering isn’t disappearing. It’s shifting—from doing and checking, to clarifying and developing—to a more demanding form of leadership, not an easier one.

When leaders recognize a hovering pattern, the impulse to overcorrect is tempting. To pull back entirely. To stop asking questions. To let the team run.

But that’s not the answer. And most hovering leaders sense it, which is part of why they don’t change.

The move out of hovering isn’t disappearing. It’s a different kind of presence, one that shifts from doing and checking, to clarifying and developing. That’s a more demanding form of leadership than hovering, not an easier one. But it’s the kind that actually builds something.

The Handoff Conversation

Most hovering happens because a genuine handoff never occurred.

Work gets assigned, but the assignment is thin: a task, a deadline, maybe a format. What’s missing is the conversation that makes real ownership possible. Before someone can carry work confidently, they need to know four things:

What success looks like. Not just the deliverable, but the standard. What would make this excellent? What’s the threshold for good enough? What would make you want to revise it?

What authority they have. Can they make decisions without checking in? What kinds of decisions require your input, and what kinds don’t? Ambiguity here is where hovering gets its foothold. The leader fills the undefined space with check-ins.

When you want to hear from them and why. This is different from a check-in. A structured touchpoint, agreed to in advance, with a clear purpose, is not hovering. It’s oversight. The distinction matters.

What to do if they get stuck. Not “come to me” by default but a genuine answer. Who else can they consult? What resources exist? How stuck is stuck enough to loop you in?

This conversation takes fifteen minutes, and it prevents a dozen unnecessary check-ins. And it signals something the team notices: that you trust them to carry this.
